Referral relationships are usually held in individual memory: a partner knows an immigration attorney, someone else knows a good appellate specialist. When that person is busy or leaves, the relationship leaves with them.
Write the network down
A maintained directory — practice area, jurisdiction, capacity, last contact, outcome of prior referrals — turns scattered goodwill into something the whole firm can use. It also makes the reciprocity visible, which is what keeps a network alive.
- Track referrals in both directions; one-way relationships fade.
- Record outcomes, not just handoffs — a referral that went badly is worth knowing about.
- Note capacity honestly, so you aren't sending work to someone who can't take it.
- Revisit the list quarterly; practice areas and appetites change.
Declining well is part of it
A matter you can't take is still a client interaction. Sending someone to a colleague who can help, with a warm introduction rather than a name, is the most durable marketing available to a small firm — and it costs nothing but the record-keeping.
